An Adoption Reality Check is a customer research study that tests whether onboarding completion represents genuine behavioral adoption. It interviews successful, partial and stalled adopters to reconstruct when a customer first trusted the product with consequential work, which outputs they verified before believing them, and which old tools stayed in place. Questions founders ask about an Adoption Reality Check

Is activation the same as adoption?

No. Activation measures what a customer completed inside your product. Adoption begins when they trust it with meaningful work and the old behavior is no longer carrying the outcome. A customer can finish every setup step while keeping the spreadsheet they actually rely on, which registers as activated and is not adopted.

Why do customers complete onboarding and still not use the product?

Usually because the work that matters never changed hands. Completion asks a customer to configure something. Adoption asks them to stop verifying your output against the tool they already trust, and to hand over a task with consequences attached. Those are different commitments, and onboarding rarely tests the second one.

What should we measure instead of onboarding completion?

Observable behaviors that predict trusted, repeated use, which differ by product and have to be found rather than assumed. Common candidates include work performed without verification against an old tool, use continuing without the champion prompting it, and a retired workaround. Interview evidence generates those candidates; your own cohort data confirms them.

We cannot measure genuine adoption today. Can we still run this?

Yes, and that gap is often the finding. If nobody can say which behavior separates a customer who adopted from one who completed setup, the activation definition is doing less work than the dashboard suggests. Producing a definition you can instrument is a legitimate output of the study.
